Three Trade-Offs Test

The Three Trade-Offs Test identifies the customer segment receiving fewer resources, the capability not built internally and the initiative losing funding priority.

Consider an illustrative business choosing between entering a new customer segment and deepening its existing position. Entry may require less attention to a current segment, a deliberately purchased capability and a postponed initiative. Deepening may instead exclude the new segment, reject an internal expansion capability and redirect funding from market entry to service performance. Neither option is superior until its assumptions and consequences are examined.

Write the three choices before discussing the revenue forecast. Name the customer segment, the capability and the displaced initiative. A phrase such as “improve efficiency” cannot substitute for an identified funding choice. The board must see which people, commitments and operating boundaries actually change.

The test strengthens strategy because it makes inconsistency visible. If an option requires building the capability it says it will not build, revise the option. If the allegedly displaced initiative retains all its capital and people, explain the true source of capacity. Ratify the exclusions with decision owners and reopening conditions, then carry them into budgeting. These are illustrative decisions, not reported client outcomes.

Operating sequence

  1. List the options against the same strategic objective.
  2. Write one sentence for each of the three trade-offs, for each option.
  3. Identify contradictions and unavailable capabilities.
  4. Compare the evidence and consequences; keep the three choices explicit rather than combining them into a weighted score.
  5. Ratify the exclusions, decision owners and conditions for reopening the decision.
